There is no single estate agent salary. Two roles with the same title can produce very different earnings depending on location, fees, stock, market conditions, targets and commission structure.

What is the average estate agent salary in the UK?

The National Careers Service currently gives an indicative salary range of £23,000 for a starter to £40,000 for an experienced estate agent. This is a useful national guide, but it does not describe every agency or include every high-performing commission outcome.

Use salary figures as a benchmark, not a promise. Many estate agents earn a basic salary plus commission, so actual annual pay can sit below or above a headline OTE.

Basic salary, commission and OTE explained

Basic salary

The guaranteed amount in your employment contract before commission and bonuses.

Commission

Variable pay linked to individual or branch performance. It may be based on sales exchanged or completed, lettings agreed or moved in, fees received, instructions won or other targets.

OTE

On-target earnings is the approximate total the employer believes you could earn when the required targets are achieved. A £45,000 OTE is not a £45,000 guaranteed salary.

What affects how much an estate agent earns?

  • Location and market: property values, rents, transaction volumes and average agency fees vary across the UK.
  • Role and responsibility: trainees, negotiators, valuers, managers and directors contribute at different levels.
  • Branch performance: a strong office with good stock and applicant activity can make a commission plan more achievable.
  • Individual results: instructions, viewings, offers, exchanges, lets and fee income can all affect earnings.
  • Commission mechanics: thresholds, accelerators, team commission and payment timing materially change the package.
  • Experience and track record: evidence of revenue, rankings, conversion and leadership strengthens salary negotiations.

How earning potential changes by role

Trainee sales or lettings negotiator

The basic is often the most important part of the first package while you learn the role and build a pipeline. Training quality and branch activity can matter more than the largest advertised OTE.

Experienced negotiator

Employers will look for evidence of personal deals, fee income, conversion, customer handling and consistency. A proven track record can support a stronger basic or commission arrangement.

Valuer or lister

The ability to win instructions and protect fees is commercially valuable. Packages often reward listing volume, conversion and the quality of stock brought into the branch.

Branch manager or director

Pay may reflect office income, profitability, team performance, recruitment, stock growth and personal billing. At this level, the quality and potential of the branch are as important as the written commission percentage.

Questions to ask about an estate agency salary package

  • What is the guaranteed basic salary?
  • How exactly is the advertised OTE calculated?
  • What proportion of the current team achieves that OTE?
  • Is commission individual, team-based or both?
  • Are there thresholds before commission becomes payable?
  • When is commission paid: exchange, completion, move-in or fee receipt?
  • Is there a guarantee while a new pipeline is being built?
  • What did a good performer in this branch earn over the last 12 months?
  • How much stock, applicant activity and existing pipeline will you inherit?
